Blitz:

This 4-month project implements the same creative strategy across 22 brands to maximize holiday season profits.

The Problem:

The project presented significant challenges due to its scale and complexity. Each brand required a tailored approach involving numerous tasks and dependencies, including scriptwriting, approval processes, scheduling shoots, material management, editing, ad launching, and performance analysis.

Managing these tasks for over 22 brands while considering presenter availability and business priorities proved overwhelming. Relying solely on Trello for task management lacked the comprehensive overview needed to handle timelines and dependencies effectively. 

Approach:

To address the project’s complexity, I introduced the company’s first Gantt Chart—a visual representation of tasks, timelines, and dependencies. 

Implementation:

Initially created using Google Sheets and later transitioned to TeamGantt, the Gantt Chart mapped out all tasks and subtasks, including associated timelines and buffers. Leveraging past benchmarks, I estimated task durations and workflow, starting with non-team dependent activities like scheduling shoots and receiving materials from our clients followed by internal tasks and their usual durations.

I scheduled weekly meetings with key stakeholders and C-level executives to update on progress and to ensure alignment on priorities, tasks, and timelines. Beyond managing the Gantt Chart, I facilitated communication between departments, coordinated client document submissions, and organized raw materials and tasks for designers and copywriters.

Results:

The implementation of the Gantt Chart significantly improved project organization and coordination. The Blitz surpassed its goals! The organized process provided clear information to stakeholders, minimizing confusion and contributing to the project’s success. The positive impact led to replicating the process for the following year.

Rebranding:

Quality Score needed to rebrand its website and logo.

The Problem: 

The rebranding project coincided with “The Blitz,” Quality Score largest project, creating competition for resources and prioritization challenges. 

Additionally, I identified gaps in the project, including a minimal social media presence and outdated blog content, which needed integration into the project scope.

The Approach & Implementation:

Joining the project midway through (30% complete), I quickly embraced an agile approach due to the involvement of external contractors. To ensure clear communication and alignment, I created detailed project briefs for each team member, encompassing designers, copywriters, motion graphic artists, internal photographers, and HR. I scheduled weekly meetings with all key stakeholders, including the contractor, internal teams, IT, and developers, to foster collaboration and address any emerging needs. By prioritizing tasks based on the business impact, I ensured a smooth website launch.

The Results:

Despite meticulous planning, the launch faced delays due to unforeseen technical issues. I adjusted the project plan accordingly, achieving a successful launch with minimal disruption.

What I Learned as a PM:

As a project manager, it’s essential to balance organization and timelines with flexibility and adaptability when facing changes. Effective communication with key stakeholders, even when addressing project issues, is crucial. Being assertive and proposing solutions can make a big difference in overcoming challenges and moving the project forward.
